Deposits and no-show fees, without losing clients

How to protect your time in a way people accept โ€” and where owners get it wrong.

No-shows are the most expensive thing in a service business, because you cannot sell the hour twice. Deposits and fees work, but they are a blunt tool: charge everyone the same way and you will punish your best clients for the behaviour of your worst.

Start with the free fixes

Before any fee, make sure the basics are in place. A confirmation the moment they book, a reminder the day before with an easy way to change or cancel, and a booking page that shows the length and price plainly. A large share of no-shows are honest mistakes, and reminders remove most of them.

Then charge selectively

  • New clients only. Your regulars have earned trust; a card on file for a first visit is normal now and nobody objects.
  • Long or expensive services only. A two-hour appointment is worth protecting. A twenty-minute trim usually is not worth the friction.
  • Peak times only. Saturday afternoon is when a no-show truly hurts.

Say it plainly, before they book

The fee is not the deterrent โ€” knowing about the fee is. Put it in words a person would say out loud: "We hold your spot with a card. Change or cancel up to 24 hours before and there is no charge." Show it on the booking page and in the confirmation, not buried in terms.

Pick a window you can live with

Twenty-four hours is the common standard and most clients consider it fair. Twelve feels tight, forty-eight feels controlling for a haircut. Whatever you choose, apply it the same way every time โ€” inconsistent enforcement creates more bad feeling than the fee itself.

Forgive the first one

A good client with a genuine emergency will remember how you handled it far longer than they remember the fee. Waive it once, say so warmly, and note it on their record. Repeat offenders are a different conversation, and by then you will have the history to back you up.
